Context maturity governs every value stream, not just code

Context maturity turned out to be the governing variable for code estates. It may be the governing variable for every enterprise value stream where AI accelerates change.

In code, the problem was tribal knowledge that AI could not consume. The same structural gap exists wherever operational logic lives in people rather than in governed artefacts. Pricing rules, risk models, compliance interpretations, workflow configurations.

AI increases the rate of proposed variation across all of these domains. What does not accelerate at the same rate: validation, integration, regulatory assurance. The constraint shifts from innovation to the organisation’s ability to safely absorb machine-speed change.

The lessons transfer. Context must be extracted backward, not only declared forward. The extracted understanding is a hypothesis that needs attestation. Governance must be proportional. And the pipeline from decision to operational reality must compound.

At machine speed, governance moves into execution. Evidence as a by-product. Constraints enforced by the system. Governance as architecture, not oversight.

This is emerging thinking. But the structural direction feels sound.
